AI Transformation & Advisory
From assessment to implementation — we stay with you the whole way
Most AI consulting ends with a slide deck. Ours begins where the real work starts. We embed with your team, understand how your business actually runs, and build an AI transformation programme that addresses real problems in a sequence that makes sense.
A structured path to AI adoption
Our engagement model is built around three phases. Each phase stands on its own — you can start with a Readiness Review and decide whether to go further based on what we find together. There is no obligation to commit beyond the phase you are in.
Understand where you stand
AI Readiness Review
A focused, expert-led session that takes your AI Maturity Assessment results and translates them into a clear picture of your organisation's readiness. We identify the constraints holding you back, surface the quick wins hiding in plain sight, and build a prioritised 90-day action plan you can start executing immediately.
What you get:
- Detailed review of your AI Maturity Assessment results
- Gap analysis across all five dimensions of readiness
- Your single biggest constraint identified and explained
- Prioritised 90-day action plan with specific next steps
- Expert recommendations tailored to your industry and scale
Redesign how your operation works
AI Diagnostic & Transformation
We go deep inside your business. This is a hands-on engagement where we map your processes end to end, identify every point where AI can remove friction, reduce cost, or unlock capacity, and design the transformation roadmap that gets you there. The diagnostic covers your data infrastructure, workflow architecture, team capability, and governance posture — everything that determines whether AI will actually work in your environment.
What you get:
- Full process mapping and workflow audit
- AI opportunity analysis with quantified impact estimates
- Data infrastructure assessment and readiness scoring
- Tool selection and stack architecture recommendations
- Detailed transformation roadmap with phased milestones
- Change management plan for your team and leadership
Stay supported through execution
Implementation & Advisory
Strategy without execution is a document in a drawer. Our retained advisory relationship means we stay embedded with your team through the entire transformation. We help you implement, iterate, and adjust as real-world conditions change — because no plan survives first contact with your operation exactly as written.
What you get:
- Ongoing advisory sessions with senior consultants
- Implementation oversight and milestone tracking
- Vendor evaluation and procurement support
- Team upskilling and AI literacy programmes
- Quarterly progress reviews against your transformation roadmap
- Direct access to the Tucana advisory team between sessions
How it starts
Take the free AI Maturity Assessment
Twenty questions across five dimensions, scored against a detailed rubric, with instant results. It takes about 20 minutes and costs nothing. This gives both of us a shared language and a baseline to work from.
Book a discovery call
A direct conversation about your business, your results, and what you are trying to achieve. No pitch, no pressure — just an honest discussion about whether working together makes sense.
We scope the engagement together
Based on what we learn, we propose a clear engagement with defined deliverables and timeline. Everything is transparent and discussed in conversation — you know exactly what you are getting before anything begins.
We get to work inside your operation
Whether it is a focused Readiness Review, a full Diagnostic & Transformation, or a retained advisory relationship, we work alongside your team, not from the outside looking in.
Not sure where you stand?
The AI Maturity Assessment is the starting point for every consulting engagement. It is also completely free and valuable on its own. Twenty minutes gives you a scored breakdown across five dimensions, your single biggest constraint named, and a personalised action plan — whether or not you ever work with us.

Questions we hear often
Honest answers to the concerns most businesses have before they start working with us.
We've already tried AI tools and they didn't stick. Why would this be different?
Most AI adoption fails because it starts with the tool and works backwards. A team buys a platform, bolts it onto broken processes, and wonders why nobody uses it. We start from the other direction — understanding how your operation actually works, where the real friction is, and what needs to be true about your data, processes, and people before any tool can deliver. The tools come last, not first.
We're not a big enough business to need AI consulting.
The businesses that benefit most from structured AI adoption are often mid-market operators and SMEs — organisations where every person's time matters and where the right automation compounds quickly. You don't need a hundred-person team to gain from this. You need processes that repeat, data that accumulates, and decisions that could be better informed. If that sounds like your business, size isn't the constraint.
Can't we just figure this out internally?
You can, and many businesses try. The question is how long it takes and what it costs in misdirection along the way. Internal teams are typically excellent at their domain but lack the pattern recognition that comes from seeing AI adoption across multiple businesses and industries. We bring that cross-industry lens, an objective assessment of your readiness, and a structured process that avoids the most common and expensive mistakes.
How do we know you're not just going to recommend expensive tools we don't need?
We have no vendor partnerships, no referral agreements, and no commission arrangements with any AI tool or platform provider. Our recommendations are based entirely on what fits your operation, your budget, and your team's capacity. In many cases, the recommendation is to do less — to fix foundational data and process issues before spending a penny on new tools.
We don't have the data infrastructure for AI yet.
That's actually one of the most common starting points, and it's precisely what the diagnostic is designed to surface. Most businesses have more usable data than they think — it's just fragmented, poorly connected, or trapped in systems that don't talk to each other. Part of the transformation roadmap addresses data infrastructure specifically, so you're building on solid ground rather than hoping for the best.
What if our team resists the change?
Resistance almost always comes from uncertainty, not opposition. People push back when they don't understand what's changing, why it matters, or whether their role is at risk. Our approach includes change management from day one — clear communication, team involvement in the process design, and upskilling that turns sceptics into advocates. We've seen this pattern enough times to know that the right framing changes everything.
Let's talk about your operation
Every engagement starts with a conversation. No forms, no automated sequences — just a direct discussion about what you need.
